From Sketch to Finished Garment: How the Production Process Works at Isira

For fashion brands working with a manufacturer for the first time — or switching from one manufacturer to another — understanding what actually happens between “I have a design” and “I have finished garments” can be surprisingly unclear.

This guide walks through the full production process at Isira, from first contact to delivery. It’s written to set realistic expectations, explain what we need from you at each stage, and highlight the moments where our experience makes a practical difference to your outcome.


Stage 1: First contact and brief

Everything starts with understanding what you’re trying to make.

When a brand contacts Isira, we ask for as much information as possible about the project: the garment type, the fabrics (which you supply as the client — Isira provides CMT manufacturing expertise, not materials), the construction complexity, the quantities, and the timeline.

What you can send us:

  • Sketches or mood images
  • Technical drawings or flat sketches
  • An existing garment you want to reproduce or adapt
  • A tech pack if you have one
  • A description — even a detailed written brief works as a starting point

We don’t require a finished tech pack to begin a conversation. Many of our clients come to us at an earlier stage and we work through the technical details together.

At this stage, we assess feasibility, ask clarifying questions, and give an initial indication of whether the project is a good fit for our capabilities and capacity.


Stage 2: Pattern development

Once we agree to proceed, pattern development begins.

For clients who don’t have existing patterns, our pattern makers create them from scratch based on your sketch, technical drawing, or reference garment. For clients who have existing patterns — in digital formats including .mdl, .dxf, .hpgl, or .plt, or as physical paper patterns — we work from those directly.

What pattern development involves:

  • Interpreting your design intent and translating it into a construction that will hold in fabric
  • Making decisions about seam allowances, grain lines, and ease that affect how the finished garment fits and behaves
  • Creating a base pattern in your target size, ready for sampling

Pattern development is where technical expertise matters most. A pattern maker who has spent years working with complex silhouettes and delicate fabrics will make different decisions — better decisions — than one whose experience is primarily with basics.


Stage 3: Fabric consumption norms — a critical step most brands overlook

Before cutting begins, we calculate fabric consumption norms: how much fabric is needed per garment, accounting for the pattern pieces, the fabric width, grain direction, and pattern matching if relevant.

This step deserves particular attention because it’s where we frequently find significant discrepancies — in both directions.

When norms are calculated too high:

It’s common for brands to arrive with fabric consumption norms that have been calculated conservatively — sometimes significantly more fabric than the pattern actually requires. This leads to over-ordering fabric, which means either:

  • Substantial fabric leftover after production (material that has been paid for but not used)
  • An opportunity: if excess fabric has already been ordered and delivered, we can often produce additional units from the surplus — giving you more finished garments than originally planned at no extra fabric cost

When we identify that consumption norms are higher than necessary, we recalculate them honestly and discuss the options with you before cutting begins.

When norms are calculated too low:

The opposite situation also occurs. Sometimes brands arrive with consumption norms that are too optimistic — they don’t account for the actual pattern layout efficiency, the fabric width, or the requirements of the specific construction.

In these cases, our responsibility is to explain clearly why the real consumption is higher than expected, show you the pattern layout, and help you understand what’s driving the difference. This conversation is sometimes uncomfortable — no one wants to hear they need more fabric than planned — but it’s far better to have it before cutting than to discover a shortfall mid-production.

Why this matters:

Fabric is typically the largest cost in a garment production run, and it’s a cost the client controls directly. Accurate consumption norms mean your fabric budget is spent efficiently, your quantities are predictable, and there are no surprises at the cutting stage.

This kind of honest, technical review of your production inputs is part of what a long-term manufacturing partner does — not just executing the job as briefed, but catching problems before they become expensive.


Stage 4: Grading

If your collection needs to be produced in multiple sizes, grading follows pattern development.

Grading is the process of scaling the base pattern up and down to create a full size range, while maintaining the design proportions and construction integrity at each size. Poor grading shows in the finished garments — fit issues, proportion problems, and construction failures that weren’t present in the base size sample.

We handle grading in-house, using the same pattern makers who developed the original patterns. This keeps the process consistent and avoids the communication gaps that arise when grading is outsourced to a separate team.


Stage 5: Sample production

With patterns approved and grading complete, we produce the first sample.

The sample is a single finished garment made in your fabric, following your specifications. It’s the first physical realisation of your design and the moment when many decisions that seemed clear on paper become visible in three dimensions.

What the sample review process looks like:

You receive the sample and review it against your design intent. Most samples require at least one round of corrections — adjustments to fit, construction, or finishing details. This is normal and expected.

Each correction round involves:

  • Your feedback (specific and detailed is better than general)
  • Pattern adjustments based on that feedback
  • A revised sample

The number of rounds varies. Simple garments with clear specifications often require one or two rounds. Complex constructions, especially those involving structured elements or delicate fabrics, may require more.

Timeline: Sample production at Isira typically takes 2–4 weeks per round, depending on complexity and our current production schedule.


Stage 6: Pre-production approval

Before full production begins, we confirm final approval on:

  • The approved sample (the reference standard for production)
  • Fabric quantities and delivery schedule (you supply the fabric and any accessories)
  • Final quantities and size breakdown
  • Production timeline and delivery date

This stage is the handshake before production begins. Both parties should be clear on exactly what is being made, in what quantities, by when, and from what materials.


Stage 7: Production

With approval confirmed and fabric received, production begins.

What happens during production:

Cutting: Fabric is laid up and cut according to the approved patterns. This is where consumption norm accuracy matters — efficient cutting minimises waste and ensures quantities are met.

Assembly: Garment pieces are sewn together by our production team, following the construction sequence established during sampling. Complex garments require more assembly steps and more experienced hands.

Quality control: We conduct quality checks throughout production, not just at the end. Catching a construction issue early — before it’s repeated across the full production run — saves significant time and material.

Finishing: Final pressing, trimming of loose threads, attachment of any labels or accessories you’ve supplied, and final inspection.

Timeline: Production at Isira typically runs 6–8 weeks from the start of cutting to finished goods, depending on garment complexity and production volume. Our capacity is up to 2,000 pieces per month.


Stage 8: Final quality check and delivery

Before garments leave our facility, we conduct a final quality inspection against the approved sample standard.

We check construction consistency, finishing quality, and any specific quality criteria agreed at the pre-production stage.

Delivery is coordinated based on your logistics requirements — whether that’s collection from our facility in Kaunas, Lithuania, or shipment to your location.

Honest input review. We don’t simply execute what’s delivered to us. If we identify issues with consumption norms, pattern problems, or construction specifications that will cause problems in production, we raise them. Sometimes this means delivering news that isn’t what the client hoped to hear — but it’s better than discovering problems after cutting has begun.
